The India center of a multinational firm that shifted a project development activity from its European center to the
Bangalore center was facing significant challenges in delivering projects as per planned schedule.
Introduction to Yushu

Key Challenges:

  • The project had dependencies on deliverables from multiple teams working across time zones. Each of
  • these teams was managed independently without strong coordination.
  • The team also faced challenges managing the frequent changes in priorities primarily driven by changing
  • needs of the customer.
  • Support for field problems took away bandwidth of key developers impacting delivery schedule.

Discovery Phase Steps

  • Capturing key expectations from the stakeholders
  • Detailed review of process documentation
  • Interviews of key personnel (Product Owner, SCRUM master, Architect, Test Lead, Delivery Manager)

Program Reviews

  • Identified a set of programs that were delivered in the previous couple of years. Program reviews were
  • done in two stages. The identified programs were divided into two sets. One set of programs were
  • reviewed in each stage of the program review.
  • The program review involved the analysis of organizational data of each of these programs and interview
  • of key personnel involved in development and testing in these programs.
  • These reviews helped in prioritizing issues based on the impact that they had in the program
  • performance.

Analysis

  • A set of draft findings were presented after the first set of program reviews. This presentation was used
  • to get feedback from the teams and the leadership.
  • The second set of program reviews used the draft findings and the feedback on them as inputs to refine
  • the findings into the final set of recommendations.

Yushu’s Recommendation

Governance changes starting from senior management oversight, program management, changes to the
engineering processes, definition of roles and responsibilities of different teams and individual roles.
We were able to objectively evaluate problems/challenges perceived by different teams and individuals
and to separate perception from reality based on data. Identified the root causes of the problems, and
narrowed down the solution to 6 sharply defined, key recommendations.
